Fractional CMO for health tech: a digital health marketing playbook
A fractional CMO for health tech is a senior marketer who leads your marketing part time and knows how healthcare buys. Digital health marketing is not consumer marketing with a stethoscope on it. You are selling to clinicians, IT, security, finance and procurement at once, over a long cycle, and the job is to give each of them a reason to say yes.
Why health tech marketing is its own discipline
Most B2B playbooks assume one buyer with a budget. Healthcare has a committee, and every member can stall the deal.
- The clinical lead wants better outcomes and less admin, with evidence.
- IT and security want integration, data residency and a clean security review. In one widely cited Rock Health account (2017), a security assessment alone took six to eight months inside an 18 month path to a health plan contract.
- Finance wants a payback period it can defend.
- Procurement wants references, compliance paperwork and a vendor that will still exist next year.
The same Rock Health survey of founders found that finding the right buyer was the hardest step in the sale, and that an internal champion was extremely important to closing a sale. Marketing's job is to find that champion early and arm them.
What a fractional CMO does for a health tech company
1. Positioning that survives a committee
One sentence that says who you help, what changes, and why you over the status quo. Then a version for each buyer: outcome for the clinician, risk for IT, payback for finance. If your homepage talks about "AI-powered transformation", nobody in that room can repeat it.
2. Proof before promotion
Health buyers trust evidence, peers and familiar names. Build the proof stack first: pilot results, a published outcome, two referenceable customers, security documentation ready to send. Then promote it.
Buyers arrive already informed. In TrustRadius research from 2026, 79% of technology buyers already knew the product they bought before they started researching, and 83% shortlisted three products or fewer. If they do not know you before the RFP, you are probably not on the list.
3. Pilots that convert
Pilots are where health tech deals live or die. Marketing should define the pilot offer, the success metrics and the case study you will publish when it works, before the pilot starts.
4. Content that does the selling
Most buyers do their homework without you and show up late. Answer the questions they ask in private: how integration works, how data is protected, what the first 90 days look like, what it costs to do nothing. Put it on your site, in plain language, so search engines and AI assistants can quote it.
5. Pipeline you can measure
Long cycles hide bad marketing. Track the stages that predict revenue: qualified conversations, pilots started, pilots converted, time in security review. Report them monthly so the board sees progress before revenue lands.
A 90-day plan for a digital health company
| Days | Focus | Output |
|---|---|---|
| 1 to 30 | Diagnose | Buyer map, win and loss interviews, messaging audit, pipeline baseline |
| 31 to 60 | Fix the foundations | Positioning by buyer, proof stack, security and compliance pack, tracking |
| 61 to 90 | Build momentum | Pilot offer, champion kit, two flagship content pieces, monthly revenue report |
More detail on the phases is in what you get in the first 90 days.
Compliance is a marketing asset
Privacy and security rules are often treated as a brake on marketing. Turn them into proof. Publish how you handle data, where it is stored and who can see it. A clear, honest security page shortens the review that otherwise eats months, and it tells the committee you have done this before.
I learned this as VP Marketing at MedStack, which helped health apps meet data privacy and security requirements. The companies that won were the ones that made the security conversation easy, not the ones with the loudest launch.
When to hire a fractional CMO instead of a full-time one
Bring in a fractional CMO when you have product and early customers, but marketing is still run by the founder, a junior team or an agency without senior direction. That is usually Seed to Series B. Hire full time when the team, budget and complexity need a leader every day. If you are unsure which model fits, this comparison lays out the options.
Questions people ask
What does a healthcare marketing consultant do?
They help health organizations position, promote and sell their services or products. A fractional CMO goes further: they own the marketing plan, budget, team and results as part of your leadership team.
How is digital health marketing different from other B2B marketing?
The buying group is larger, the cycle is longer and trust carries more weight. Evidence, security documentation and peer references matter more than clever campaigns.
How long does it take to see results in health tech marketing?
Expect a clear plan within 30 days and better pipeline signals within 90, such as more qualified conversations and pilots. Revenue follows the sales cycle, which in healthcare can run many months.
Should a health tech startup hire an agency or a fractional CMO first?
Usually the fractional CMO first. An agency executes well once someone senior has set the positioning, the priorities and the measures. Without that, you pay for activity.
Do you work with health tech companies outside Canada?
Yes. I am based in Ontario and work with companies across Canada and the United States.
